How it works.
And what you get.

I find what is holding growth back, then build what moves it: positioning, brand, website, content, launch and the operating structure beneath them. One accountable lead, from the first decision to the live asset.

Every engagement runs on the Vision-to-Structure Method™: Signal, Pattern, Positioning, Structure, Momentum. See the Method

Five ways in

Pick the sentence that sounds most like you.

Every engagement runs on my signature client dashboard: onboarding, development and progress updates in one place, so you can see where the work stands at any time. Most clients start with a Review or one Focused Build, and the bigger work follows once the first system is live. Starting with a website? See how a website build runs.

Every Review is done by me, start to finish. The constraint is named on page one.
01 · The first engagement

Structure Review

Two to three weeks, fixed fee. You leave with the real constraint named and the order of operations fixed.

Who it’s forRebrands that didn’t move demand, offers that compete with each other, growth that has outrun coherence, market-entry questions.

Method focusSignal · Pattern

Timeframe
2–3 weeks
Investment
By conversation & scope
What’s included
  • Kick-off session and stakeholder interviews
  • Full review of positioning, offers, channels and materials
  • A written diagnostic naming the constraint
  • A prioritised 90-day roadmap
  • 90-minute delivery session with your team
  • One follow-up check-in at 30 days

I review everything the business says and shows, and sit with the people who know. If deeper work follows, this is where it is scoped. Not included: new brand identity, site build or implementation. Those are the Focused Build and the Strategic Build.

02 · The defined build

Focused Build

One system, built properly. The strategy, the creative direction and the finished asset, with one accountable lead.

Who it’s forBusinesses that need one thing built well: a brand that can carry the next chapter, a website that converts, a founder platform, a content system, a launch into a new market.

Method focusPositioning · Structure

Timeframe
1–10 weeks
Investment
By conversation & scope
What’s included
  • Positioning and brief for the system being built
  • Creative and strategic direction throughout
  • The finished asset: identity, site, platform, campaign or system
  • Documentation your team can run it from
  • AI brand brief: your positioning, voice, audience and proof written as files your team loads into ChatGPT, Claude or Gemini, so everything they produce sounds like the business
  • Handover session and 30-day check-in

Specialists from the bench come in where the build needs them, design, development, production, and I stay the single point of accountability. Many clients begin here; one system built properly earns the trust for the next.

03 · The flagship

Strategic Build

The whole system. Positioning, brand, experience and operating structure, resolved together rather than in sequence.

POSITIONING BRAND SYSTEMCOMMERCIAL MODEL GO-TO-MARKETINTERNATIONAL ENTRY WEBSITECONTENTPR & MEDIAEMAIL FOUNDER PLATFORM

Positioning at the centre. Beneath it, the brand system and the commercial model; then go-to-market and international entry; then the website, content, PR and media, and email; and under all of it, the founder platform.

Includes the AI brand brief: your positioning, voice, audience and proof written as files your team loads into ChatGPT, Claude or Gemini, so everything they produce sounds like the business.

The build itself, sequenced and delivered, with one accountable lead rather than four suppliers. It is documented, handed over and set up to run without me. Fees cover strategy, direction and build leadership; specialist production is scoped separately and stated before it is incurred. The full scope arrives line by line in the letter of engagement.

What’s included
  • Regular strategic sessions, monthly or bi-weekly
  • Review of key decisions, decks and artefacts

05 · Alongside your team

Embedded Team

Senior direction and specialist capacity, inside your existing setup.

Who it’s forFounders and marketing leads with people already in seats, when:

  • Your team is busy, but nobody owns the result.
  • Agencies deliver work, but nothing adds up.
  • Launches slip and budgets drift, and you’re the one holding it together.

Senior direction inside your team, without the commitment of a full-time hire.

Method focusStructure · Momentum

Timeframe
3-month minimum
Investment
By conversation & scope
What’s included
  • Direction your team can act on, in writing
  • Working sessions inside your rhythm, not a separate one
  • Specialists added per discipline, paid per project
  • Standards, review and quality control on what ships
  • Documented handover, so the structure survives without us

You keep your team, on your payroll and in your systems. Capability transfers, so the arrangement gets smaller over time rather than larger. How the bench is assembled is set out on The Bench.

The principle

Structure before spend.

How I work

Five principles. They decide what I take on and how it is built.

Structure before spend

Money behind an unclear position buys noise. The structure comes first.

Design is structure made visible

Every surface either builds the position or dilutes it.

Build, not only advise

Strategy that stops at the deck is not finished.

One accountable lead

One person holds the thread from first decision to launch.

Transparent by default

Scope in writing, fees agreed before anything starts, and a client dashboard with every update as it happens.

Not the right fit if
  • You want a logo on its own, not a change in how the business performs.
  • You want someone to agree with you.
  • No one senior can give the work time.

Questions

The ones that come up before anyone enquires, answered plainly.

What does it cost?
Every engagement is by conversation. Not to be coy: the five differ by an order of magnitude in scope, and the honest number depends on what the business actually needs rather than what it first asked for. The Structure Review is a fixed fee agreed before it starts. The rest are scoped once I understand the constraint, and the full scope arrives line by line in the letter of engagement before you commit to anything.
Do you work as a fractional CMO?
Sometimes, and the Advisory Seat and the Embedded Team are the closest thing to it. But the question is usually a symptom. A fractional CMO fills the marketing seat: senior judgement, part-time, inside your org chart. That is the right hire when you already know what the business is, who it is for and what it sells, and you need someone senior to run it. Most businesses that reach me are not missing the seat. They are missing the structure underneath it: positioning that never caught up with what the company became, offers that compete with each other, a founder who is still the only person who can explain the business. Hire a marketing leader into that and you get a capable person executing an unresolved brief, which is an expensive way to find out the brief was the problem. So I build the structure first and hand it over. If you want me close once it is running, that is the Advisory Seat.
How is this different from hiring an agency?
An agency is built to produce output, so it needs a brief. When the brief is unresolved, and it usually is, you get well-made work that does not move anything. I start before the brief, with the constraint. Where you already have a team, mine works inside it rather than beside it. And there is no account layer: the person you meet is the person doing the work.
Do you help businesses show up in AI search?
Yes. When someone asks ChatGPT, Gemini or Perplexity for a firm like yours, the answer is assembled from what the web already says about you: your site, your structured data, who cites you, and how clearly your positioning is written. So it starts with positioning, not with a tool. I make sure the business is described consistently and specifically everywhere it appears, build the structured data and search foundations underneath the site, and set up the AI tools and workflows your team uses day to day. The aim is simple: when a buyer asks an assistant who to call, your name comes back with the right description attached.
Do you build pitch decks and sponsorship proposals?
Yes. Investor pitch decks, strategy decks, sales decks, and sponsorship and partnership proposals are all part of the work. A deck is only as strong as the thinking under it, so I start with the positioning, the offer and the ask, then build the narrative, the copy and the design. If the structure is already sound, a deck can be a Focused Build on its own.
How quickly can you start?
You will have a reply within two working days, then a forty-five minute call. The Structure Review is the fastest way in: two to three weeks start to finish, at a fixed fee agreed before it begins. The larger builds depend on what is already running, because I hold a limited number of engagements at any one time. You will get the real date rather than a flattering one.
What size of business is this for?
Less a question of size than of situation. The work has run for a solo practitioner rebuilding a luxury real estate practice, a Mayfair firm with three decades of private track record, a retail franchise, and a fintech through its Series B. What they had in common was a business that had outgrown the way it was built, and enough at stake in the next chapter to want it resolved properly rather than patched.
More questions
Our targets went up and our budget did not. Where do you start?
With the scorecard, before the plan. When a target rises and the budget stays flat, the usual response is to ask for more, or to push the same plan harder. Neither holds for long. I look first at what the business is measuring, and whether those measures still fit the target it now has. Then at where the current spend goes, and what could stop. That is usually where the room is: in what gets cut, re-sequenced or measured differently, before anything new is added. If more budget is still needed after that, the case for it is far easier to make.
What does brand strategy actually change in my business?
More than your marketing. Done properly, it decides how you price, who you hire, what you say no to and how your team answers the phone. In a founder-led business the founder is the operating system, so the brand lives in those decisions long before it reaches an advert. If your brand only shows up in your ads, it is not finished.
When should you hire a fractional CMO, and when should you not?
Hire one when the strategy is settled and the gap is leadership: you know what the business is, who it is for and what it sells, and you need someone senior to run the function and the team. Do not hire one when the market cannot repeat what you do, when your offers compete with each other, or when the founder is still the only person who can explain the business. A marketing leader cannot fix any of those from the seat, because none of them are marketing problems. They are structure problems, and they will make a good hire look ineffective. If you are not sure which of the two you are in, the Diagnostic takes two minutes and will tell you honestly.
What is the difference between a fractional CMO and a consultant?
A consultant studies the business and hands you a recommendation. A fractional CMO takes the seat and runs the function. I do neither, quite. I build the thing and hand it over: positioning, the brand system, the commercial model, the go-to-market and the site, sequenced and delivered, with one person accountable for whether they cohere. You end up with a structure your team can run, rather than a document you have to interpret or a dependency on me.
What happens if it is not a fit?
I tell you on the call. That happens, and it is a better outcome than a badly matched engagement, for both of us. Sometimes the honest answer is that you need a marketing hire rather than me, or that the timing is a year early. If I know someone better placed, I will say so.
Do you do the work yourself, or subcontract it?
I do the thinking in every engagement, and I hold the thread from first decision to live asset. Specialist production, development, photography and film are brought in when a build needs them, scoped separately and stated before anything is incurred. You are never handed to an account manager, and there is no version of this where someone junior does the work in my name. How the practice is built →
